Execution
| Phase | When | What | Done means |
|---|---|---|---|
| 0. The sample | Weeks 1 to 2 | Run the catalogue on the invented company in this vault. Publish it with a read key. Write the intake page and the four payment links. | The sample opens in a browser; the payment links work; tools/recompute.py passes. |
| 1. Three free X-rays | Weeks 3 to 5 | Companies the founder knows. Measure every hour. Rewrite the catalogue from what was found and missed. | Three X-rays delivered; hours logged; the catalogue at version 2. |
| 2. First ten paid | Weeks 6 to 12 | Seven Standard, one Tailored, and the kit on sale. Set up the processing agreement and the deletion record. | Ten customers; review time measured; one Re-X-ray booked. |
| 3. Partners and packs | Months 4 to 6 | Two partner firms on the licence. The first sector pack, written from the first three X-rays in one sector. | Two partners running X-rays; one sector pack published. |
| 4. Repeat | Months 6 to 12 | Re-X-rays as the next quarter's numbers come in. A second reviewer trained on the checklist. | One in four Standard customers returned; a second reviewer signing. |
The couple of hours with the customer
The founder's aim is to spend a couple of hours with each customer. The Standard level needs thirty minutes of it, at handover. The Tailored level needs two hours, in two sessions. Everything else is the agents' time and the reviewer's, and the reviewer's time is where the plan will succeed or fail.
What is deliberately not in the first year
- Connectors or integrations. Only if customers ask for them repeatedly, and then as a separate product.
- A web app. The vault, the documents and a Claude Project are the product.
- A subscription. The Re-X-ray is bought when it is needed.
